The short answer
Self-drive hire in Malawi is priced per vehicle per day by class. Two unrelated Malawi operators, SS Rent A Car and Ambassador Car Hire, currently publish closely matching rates: around US$75 a day for a mini 4x4 such as a Suzuki Jimny, around US$110 for a double-cab Hilux or Navara, and US$130–145 for a Land Cruiser Prado or equivalent. Both include 200 kilometres per day and both reduce the daily rate for rentals of fourteen days or more.
Beyond that allowance you pay per kilometre, and the rate rises with the vehicle: US$0.38 on a mini 4x4, US$0.55 on a double cab and US$0.73 on a large 4x4 at SS Rent A Car. This is the line that breaks Malawi budgets, because Lilongwe to Liwonde and back clears 200 km in a single day.
A private driver with vehicle is a different product at around US$140 per day. How fuel and distance are charged on top of that varies by operator and is the thing to settle in writing before you commit.
01 · Self-drive, per vehicle per day
Rates below are SS Rent A Car’s published figures for rentals of one to thirteen days. Ambassador Car Hire publishes the same structure within a few dollars, which is what makes the class system a reliable way to plan rather than one company’s quirk.

Two unrelated Malawi operators publish near-identical class pricing and the same 200 km daily allowance, which makes the class structure a reliable planning basis rather than one company's pricing quirk.

Two quotes for the same vehicle can differ for reasons that have nothing to do with the daily rate. The ones worth asking about:
Duration. Both operators drop the daily rate from fourteen days. On a two-week route that is a real saving, not a rounding.
Included kilometres. 200 per day is the norm at both operators we checked. It usually pools across the rental, so a slow week can absorb a long day, but a route built on long single hops will still overrun.
Insurance and excess. Third-party cover, passenger liability, VAT at 16.5% and a 1% levy are described as included in the published rates. The damage excess and the deposit are separate, and a deposit of around US$1,000 is normal.
Airport delivery and one-way. Collection at Kamuzu or Chileka, or dropping in a different city from where you collected, are chargeable on request rather than published.
Fuel. Always yours on a self-drive, and never included in a daily rate.

We previously published a per-kilometre charge alongside this rate and have withdrawn it. The public figure read US$0.25–0.30/km while the internal record read ~US$25–30/km — a hundredfold discrepancy that no external source can settle, because the two readings describe different things. Published rental excess-mileage rates sit at US$0.38–0.73/km, which suggests the lower figure was the right order of magnitude but not necessarily the right charge.
Rather than substitute a plausible-looking number, the line is gone until we can say what it was for. When you take a quote from anyone, including us, get the fuel and distance terms in writing: that is where two apparently similar day rates stop being comparable.

NYASA judgement — not a sourced price fact.
On the main tar routes Malawi is genuinely easy to drive, and self-drive is the cheaper and more flexible choice for two people who are comfortable navigating themselves. The saving is real but it comes from picking the class you actually need, not from the headline rate.
A driver earns his keep in three situations: when the route includes sustained rough track, when you are arriving at reserve gates on someone else’s timetable, or when nobody in the party wants to spend the holiday concentrating. For four people splitting one cost, the gap between a driver and a large 4x4 is narrower than most people assume once fuel is counted.
What we would not do is book either before the route is settled. The vehicle follows the itinerary.
